Churn Prevention: 6 Moves Before the Discount

In a store nobody cancels, so churn prevention runs on a clock. Send 5 flows before each customer's churn line, check who got none, and save the discount for after the line.

Churn prevention means reaching a customer before they decide not to buy again. In a store, the deadline is their churn line. Send 5 flows before it. Save the discount for after it.

Churn prevention means reaching a customer before they decide not to buy again. In a store, the deadline is their churn line. Send 5 flows before it. Save the discount for after it.

Most guides on churn prevention skip the deadline. They were written for apps and subscriptions. A store works on a different clock.

What is churn prevention in a store with no subscriptions?

Churn is when a customer stops buying from you. Churn prevention is the work you do before that happens.

An app knows when someone leaves. They click cancel. A store has no cancel button. So you set a line for each customer. Our customer churn analysis article shows how. In short: take the usual gap between 1st and 2nd orders for their first product, then add 14 days.

Before the line, the customer is late. After it, they count as gone. Prevention is everything you send before the line.

Why doesn't the usual churn advice fit a store?

Look at what page 1 tells you to do. Cancel flows. Save offers. Payment retries. Renewal reminders. Each one needs a cancel or a renewal. A store has neither.

The pages also split on discounts.

Source Written for What it says about discounts Braze Apps and subscriptions "Blanket discounts rarely change minds, and they train customers to wait for the next one." Here is our answer for a store. A discount is fine. It goes after the churn line, never before. Before the line, the customer has not decided anything yet. A coupon then pays them for an order they were going to place anyway.

How do you prevent churn before it happens?

Put 6 moves on a clock. Each one lands before the customer's churn line. The 7th lands after it.

Move When it sends Flow 1. Get them to delivery happy Between order and delivery Post-purchase 2. Ask how it went 7 to 14 days after delivery Review request 3. Show 1 next product 14, 21 and 28 days after delivery Cross-sell 4. Remind them before they run out 5 days before run-out, on the day, 7 days after Replenishment 5. Thank the ones who stay On the 3rd order VIP 6. Check who gets none of these Once a month Your list of live flows 7. Discount, last After the churn line, in the 3rd winback email Winback

1. Get them to delivery happy. The emails between order and delivery send 3 messages. None of them sells. They tell the customer what is coming and how to use it. A customer who never figures out the product does not reorder it.

2. Ask how it went. The review request email goes out 7 to 14 days after delivery. Read the bad ones. A 1 or 2 star review is a customer telling you they are about to leave. Reply to them by hand. Keep to the FTC rule: never tie a reward to a good rating.

3. Show 1 next product. The cross-sell email flow sends 3 emails at 14, 21 and 28 days after delivery. Each shows 1 product. Pick it from what past customers bought on their 2nd order.

4. Remind them before they run out. The replenishment email flow works from a run-out date. That date is delivery plus units bought times days per unit. Emails go 5 days before, on the day and 7 days after. This is the move closest to the line, so get the units right.

5. Thank the ones who stay. The VIP email flow starts on the 3rd order. A thank you right away. Perks on day 3. Early access at your next launch. No discount.

6. Check who gets none of these. Pull 10 customers whose churn line passed last month. Look at their profiles. Which of moves 1 to 5 did each one get? A customer who got nothing between delivery and the line was never prevented. They were ignored.

When should you offer a discount to stop churn?

After the line. Not before.

Our winback email flow starts 14 days after each customer's own reorder date. That is the churn line. It sends 4 emails, at 14, 21, 35 and 42 days past the reorder date. The discount sits in email 3.

Why so late? Moves 1 to 5 cost you nothing per order. A discount costs you margin on every order it touches. Spend it only on customers who have shown they need it. A customer past the line has. A customer 3 days before their run-out date has not.

Can Klaviyo predict churn and stop it for you?

Klaviyo gives each customer a churn risk. It is useful for sorting a list. It is a poor trigger for prevention.

Klaviyo's own help center says a store with many one-time buyers "may have a high average churn risk." A Klaviyo staff member went further in the community forum. He advised against using churn risk as a trigger. His reason: a brand new customer looks likely to churn right after their first order. He suggested the expected date of next order instead.

So a churn risk trigger would fire on almost every new buyer. That is the same group moves 1 to 4 already cover, on a clock that knows what they bought.

What can churn prevention not do?

It cannot fix a product people do not want twice. If one first product churns far more than the rest, the emails are not the problem. Your churn analysis grid shows you which product that is.

It also needs the flows to exist. For how all of them fit together, start at the ecommerce customer retention hub.

Questions

What is churn prevention?
Churn prevention is the work you do before a customer stops buying. In a store with no subscriptions, that means reaching each customer before their churn line: the usual reorder gap for their first product plus 14 days.
How do you prevent churn without a discount?
Time your flows to each customer: emails between order and delivery, a review request 7 to 14 days after delivery, a cross-sell at 14, 21 and 28 days, replenishment around the run-out date, and a VIP flow on the 3rd order.
When should you offer a discount to stop churn?
After the churn line, not before. Put it in the 3rd email of a winback flow that starts 14 days after the customer's own reorder date.
Can Klaviyo predict churn?
Klaviyo gives eligible accounts a churn risk per customer. It is useful for sorting a list, but a Klaviyo staff member advised against using it as a trigger, because brand new customers look likely to churn after their first order.
